For consultants turning finished work into proof
Client Case Study Template and Example
Turn a finished client project into a case study buyers can check: six sections, a sourced results table, permission and anonymizing rules, and an annotated example.
Case study format
What goes in each part of a client case study
A client case study opens with a headline that states the main result, then tells the story in six parts. Its core follows the US Small Business Administration's advice to firms in its 8(a) program1: describe the problem, approach, outcome and impact of how you solved a customer's problem.
| Part | What to write | Weak | Strong |
|---|---|---|---|
| Headline | The main result with its number, in one line | "Transforming finance for a manufacturer" | "A building products manufacturer cut its month-end close from 12 working days to 6" |
| The client and situation | Who the client is, as far as their approval allows, and what was happening before you arrived | "A leading manufacturer on a transformation journey" | "About 300 staff at two Midwest plants. The finance team of seven closed the books on the twelfth working day." |
| The challenge | What had to change, why it mattered then and what it was costing, in the client's terms | "Finance processes were inefficient" | "Pricing decisions waited on three-week-old figures, and close week cost the team about 60 hours of overtime a month." |
| The approach | Three to five steps, each with who took part and what it produced | Every workshop you ran, and none of the client's people | "With the finance team, we timed all 112 close tasks, then removed or automated 41 of them." |
| The results | Each result's before and after figures, the period and the record behind them, or "too early to tell" | "Significant efficiency gains" | "Close from 12 working days to 6, three closes before and after, from the close calendar log. Audit adjustments: too early to tell until March 2027." |
| In the client's words | One line the client said or wrote, approved in writing for this use | "They exceeded our expectations," written by you, not them | "We see the month while we can still act on it." Chief financial officer, approved for anonymous use |
| What's next | What the client is doing now, which shows the change lasted | "We look forward to a continued partnership" | "The finance team is now building a 13-week cash forecast on the same calendar, without outside help." |
The weak lines show common mistakes. The strong ones are adapted from the template's annotated example, where the client and every figure are invented.
How it works
How do you write a client case study?
To write a client case study, pick a project whose problem your next buyers share, then work in three passes: evidence, story and approval. Evidence comes first, because the results carry the story. An SBA guide1 for small federal contractors says highlighting outcomes can secure new business by proving you have been effective for existing customers. For each result, note the before and after figures, the period and the record behind them. A project closure report usually holds most of this, and a project charter is where to record the before figure at kickoff.
Write each result so a skeptical buyer could check it. Show the base figure behind any percentage, name who made any estimate, and keep forecasts out of the results. A client's quote can't claim more than you could: under the FTC's Endorsement Guides, an endorsement may not convey anything that would be deceptive if you said it yourself2. If the client got a fee discount for taking part, say so, since the Guides count discounts among the connections to disclose3 when readers wouldn't expect them.
Ask the client before anything goes public, even an anonymous version, because clients recognize their own projects. Members of IMC USA, which certifies US management consultants, pledge not to use a client's proprietary information for themselves without the client's permission4. With approval in writing, the case study can serve as past performance in a capability statement and as a short credential in your next consulting proposal. If you'd rather start from your final report or deck, the case study generator drafts one from it.
How it works
From project summary to published case study
Download it or open it in River
Download both Word documents free, or click Edit with AI, pasting your project summary above first if you want a draft.
River drafts from your summary
With a summary pasted, River fills each section from your facts alone, brackets what's missing and lists questions for the client.
Get the client's approval
Send the full draft with the permission email, agree on named or anonymous use, and get the quote approved in writing.
Publish and reuse it
Post it on your site, then reuse the three-line credential in proposals, as far as the client's approval covers.
A manufacturer cut its month-end close from 12 working days to 6 (example)
A family-owned building products manufacturer, about 300 staff, in the Midwest. Anonymous at the client's request.
The books closed on the twelfth working day, so leaders saw each month's results halfway through the next.
Close down to 6 working days across three measured closes, from the finance team's close calendar log.
“We see the month while we can still act on it.” Chief financial officer, approved for anonymous use.
Every result shows where it was measured.
What you'll get
A client case study template with measured results and a worked example
- Six sections from situation to what's next, each with a guidance line
- A results table showing how and where every number was measured
- Permission and anonymizing rules, plus an annotated worked example
Before and after
Your project summary in. A case study out.
Building products manufacturer, about 300 staff. Close took 12 working days. We mapped the close, cut reconciliations from 40 to 18 and set a close calendar. Last three closes took 6 working days each. Finance team much happier. CFO on the final call: "We see the month while we can still act on it."
Headline: A building products manufacturer cut its month-end close from 12 working days to 6. Results: Month-end close from 12 working days to 6, over the three closes after the change. Source: [where close times are recorded]. In the client's words: "We see the month while we can still act on it." Chief financial officer. [Not yet approved.] To confirm with the client: Named, anonymous or not at all? Where are close times recorded?
Results come only from your summary. "Much happier" stays out until there's a number behind it.

Questions consultants ask
Common questions
What is a client case study?
A client case study is a short account of one finished project: the client's situation, the challenge, what you did, the measured results and a quote from the client. Consultants and other B2B firms publish them as proof for future buyers. It is not a case interview, the problem-solving exercise consulting firms use when hiring.
How long should a case study be?
Aim for one or two pages: enough for the six parts without padding. The worked example in this template runs about 500 words, a little over a page. Where that won't fit, use the short versions: a one-line summary for your website and a three-line credential for proposals, each saying nothing the full version doesn't.
How do I anonymize a client case study?
Remove the client's name, logo, staff names, product and system names, and exact places. Turn revealing figures such as revenue into ranges, but keep the result figures. Then borrow the motivated intruder test5 that Britain's data regulator, the ICO, uses to judge whether anonymous data could identify people. Could a determined competitor name the client using web searches, public records or an AI chatbot?
Do I need the client's permission to publish a case study?
Yes, even for an anonymous version. Your contract may restrict publicity or confidential information, and a client will know their own project when they see it. Send the full text with the template's permission email, say where it will appear, and let them choose named, anonymous or no use. Keep their written reply, and ask again before using it somewhere new.
Can I write the client's quote for them?
You can draft one for them to edit, but it becomes a quote only once they approve it. Build the draft from words they actually used, on a call or in an email. Under the FTC's Endorsement Guides, quotation marks tell readers these are the endorser's exact words2, and no endorsement may be reworded in a way that distorts their opinion.
Is this case study template free?
Yes. Download both Word documents, the template and the annotated example, with no signup. Edit with AI opens the same files in a free River workspace, where River can draft the case study from your project summary. Paid plans add more AI use and access to the most advanced models.
What does Edit with AI do?
It opens the template and the annotated example in a free River workspace. If you pasted a project summary, River drafts each section from its facts alone, keeping the client anonymous unless the summary says they agreed to be named. Missing figures, sources and quotes stay in brackets, and questions for the client close the draft. With nothing pasted, the template opens ready to fill.
