Review Register

[Company] — [n] negative reviews, matched [date]

A review names a claim an order record can check: which variant, roughly which ship date. Matching first is what makes the response specific instead of generic.

Three match outcomes, one rule for each

ConfirmedOrder number given, or name, date and product all agree
LikelyName and product agree, no order number to confirm it
Not foundAsk for the order number before drafting a response

A theme with three or more confirmed matches moves to the Product Issue Register instead of getting a fourth identical reply.

How to respond to negative product reviews

To respond to a negative product review, first find the order it describes, so you know what shipped, when and how. Then reply in public, briefly: thank the customer, name the problem, say what you have done about it, and offer a private way to finish the fix. Write for the shoppers who will read your reply later. Never argue, and never pressure anyone to change or remove a review.

The order matters more than the star rating. It tells you whether you're looking at a one-off, a bad batch or a packing mistake, and each one needs a different reply and a different fix.

Check the order first

Read the review for its claim, not its rating. "Arrived chipped" and "smaller than I expected" can carry the same two stars, but they are different problems.

Then find the order. Search by order number if the reviewer gave one, or by name, rough date and product. The order shows the variant, the ship date and the carrier, which a review rarely mentions.

How sure is the match?

MatchWhat you foundWhat the reply can say
ConfirmedAn order number, or a name, date and product that all agreeThe specifics: the variant, the ship week, what went wrong
LikelyName and product agree, but no order numberThe fix, without details you haven't checked
Not foundNothing matchesAn apology and a request to message you the order number

Sort the complaint by cause

Sort by what the order shows, not by how angry the review sounds.

Common complaints and what to offer

ComplaintWhat the order showsWhat the reply offers
One-off defectOne damaged unit, no similar reportsA replacement or a refund, their choice
Batch defectSeveral reports from one lot or ship windowA replacement, and word that the batch is being checked
Fit or variantComplaints cluster on one size or variantThe other variant or a refund, and what you're changing
Late deliveryWhether it left late or slowed in transitAn apology, the facts and, if you offer one, a credit
Wrong itemThe wrong item or variant was packedThe right item now, at no charge

Delays need care. Google's tips for businesses replying to reviews say to acknowledge mistakes but not take responsibility for things outside your control1. If you shipped late, say so. If the carrier was slow, say when the parcel left and what you're raising with the carrier, without blaming anyone.

Some complaints point past the order. A run of "smaller than expected" often means the listing set the wrong expectation. An Amazon listing optimization priority list shows which listing fixes to make first.

Respond in public, for the next shopper

Reply even when it stings. A 2017 study in Marketing Science looked at Texas hotels that began answering their TripAdvisor reviews. They gained 0.12 stars on average and 12% more reviews2, and their negative reviews became fewer but longer. The authors' explanation: unhappy guests post fewer short, indefensible reviews when they expect the hotel to read them closely.

A few bad reviews won't sink you. Northwestern University's Spiegel Research Center found that purchase likelihood typically peaks at ratings of 4.0 to 4.7 stars and falls as ratings approach 5.03.

A good reply does four things, in this order.

  1. Thank them and name the problem

Use their words, such as "the chip on the rim", not "your experience".

  2. Say what the order shows

The product, the variant and roughly when it shipped. Leave out order numbers and addresses.

  3. Say what you did and what changes

The replacement or refund, and any fix behind it, such as a batch pulled for inspection.

  4. Offer one private way to finish

Ask them to message you through the platform, so their details stay out of public view.

Keep it to three to five sentences. Google's tips say to keep replies short, sign off with your name and never share a reviewer's private information1.

ExampleOne review, two repliesAn illustrative example written for this guide. The store, the reviewer and the order are made up.

The review (2 stars): "Enamel chipped on the rim straight out of the box. Disappointed."

A generic reply: "We're so sorry to hear about your experience! Please contact us."

A reply built from the order: "Thanks for telling us about the chip on the rim, Dana, and sorry your skillet arrived that way. It came from the same batch as a few others with this fault, so we've pulled that batch for inspection. A replacement can go out today at no cost, or we can refund you instead. Message us through your order page and tell us which you'd prefer. Sam, Thistlewood Kitchen"

  • Specific, not personal. It names the fault and the batch, but no order number or other private detail.
  • A fix and a cause. The replacement solves her problem. The batch line tells the next shopper the cause is being dealt with.

Follow up in private, within the rules

When the customer gets in touch, settle the fix first. If they're happy, and the platform allows it, you can ask once whether they'd update their review, offering nothing in return.

In the US, the FTC's Consumer Reviews and Testimonials Rule took effect on October 21, 2024. The FTC's guidance says the rule doesn't stop you from replying publicly, contacting unhappy reviewers to resolve the problem, or asking satisfied customers to update their reviews4. It also warns that paying people to change or remove truthful negative reviews may violate the FTC Act.

The rule bans unfounded legal threats, physical threats, intimidation and knowingly or recklessly false public accusations5 used to stop a review or get one removed. If your own site shows reviews, you also can't imply it shows all or most of them while hiding the low-rated or negative ones.

Platforms can be stricter. Amazon tells sellers not to try to influence reviews or ask customers to remove negative ones. Its Customer Reviews tool lets Brand Registry brands contact customers who rate a product below three stars to offer a full refund or ask for details6.

When to call a lawyer

Talk to a lawyer before threatening legal action over a review you think is false, since the rule bans threats with no legal or factual basis. Call one too if a review describes an injury or a hazard. US manufacturers, importers, distributors and retailers may have to report it to the CPSC within 24 hours7.

Turn repeat complaints into fixes

Count complaints by cause across every platform: a chip reported on Etsy and one reported on Amazon are the same problem. Once three or more matched orders share a cause, stop writing one-off apologies and find the fault: a supplier lot, a packing station, a size chart.

Put a rate on each cause: complaints divided by the orders that could have the fault. In this template's made-up example, six chipped-enamel complaints trace to one lot of 84 orders, a 7.1% rate. The product line usually runs at 0.79%, so this calls for a talk with the supplier, not just six apologies.

Leave out what doesn't fit. A seventh chipped pan shipped two months earlier, and its reviewer mentions dropping it, so it stays out of the count.

If you pull a bad lot, recheck your reorder points, since the stock you can sell just shrank. And if a complaint spreads beyond your reviews, a crisis communication plan sets out who says what, and when.

Before you post a reply

  • The review is matched to an order, or the reply asks for one
  • It names the product and the problem, but no order number or other private detail
  • It says what you did and what changes next
  • It offers one private way to finish the fix
  • Nothing in it argues, threatens or asks for the review to come down
  • The complaint is logged under its cause, so the next repeat shows up

The template at the top of this page has sheets for matching, counting causes and tracking fixes, plus a reply draft for each complaint type.

How to use this template

Use the files as they are, or open them in River. Edit with AI opens the template in River, which asks for your reviews and enough order history to match them. It matches each review to its order and tells you which complaints share a cause.

When a review matches no order, River marks it not found instead of guessing. Its reply drafts follow Response Guidance: fix the problem, and never argue with or pressure the reviewer. You choose what gets posted.

  1. Download it or open it in River

Get the three Word documents and three CSV sheets free, or open the template in River and send it your reviews and orders.

  2. Match each review to its order

Log every negative review in the Review Register as a confirmed, likely or not-found match before you reply.

  3. Draft the reply from the order

Fill in the right draft from Templates by Complaint Type, or ask River to write it, then post it yourself.

  4. Fix the causes that repeat

When three or more matched reviews share a cause, add a line to the Product Issue Register and fix it at the source.

Six of the seven chipped-enamel rows share a nineteen-day ship window. The seventh, R-007, shipped in March and the reviewer’s own text mentions dropping the pan, which is why it stays out of the batch conversation.

Common questions

How do you respond to a negative review?

Reply in public, briefly and specifically. Thank the customer, name the problem in their words, say what you have done or changed, and invite them to message you privately to finish the fix. Check the order before you write, so every detail is right, and leave out order numbers and other private details.

Should you respond to every negative review?

Yes, wherever the platform allows it, but not with the same words each time. A first complaint about a fault gets an apology and a fix. When several matched orders share a cause, say the cause is being fixed, which tells later shoppers more than another apology would.

Can I ask a customer to change or remove a negative review?

Under US federal rules, you can ask a customer whose problem you solved to consider updating their review, but never make a refund or replacement depend on it. Marketplaces can be stricter: Amazon tells sellers not to try to influence reviews or ask for negative ones to be removed. Fix the problem first and let the customer decide.

How long should a reply to a negative review be?

Three to five sentences is usually enough: long enough to name the problem and the fix, short enough to read at a glance. Keep the back-and-forth, order details and refund arrangements for private messages, where the customer's information stays out of public view.

What if a negative review is fake or false?

Report it to the platform instead of arguing in public. Amazon and Google both let businesses report reviews that break their policies. If you reply, stick to facts you can check, such as when the order shipped. See a lawyer before threatening legal action, since the FTC rule bans legal threats with no real basis.

Is this negative review response template free?

Yes. Download the three Word documents and three CSV sheets with no signup. The sheets come filled with a made-up cookware store's 17 negative reviews, so you can see a finished register before clearing it. Edit with AI opens the same template in River.

What does Edit with AI do?

It opens the template in a free River workspace. River asks for your reviews and order history, as a spreadsheet export or a pasted list. It matches each review to its order, groups complaints by cause and names the cause with the most matched reviews. Then it drafts replies that fix the problem without pressuring the reviewer, and you decide what to post.
